Change architecture design

Transformation
Mountainfieldx designs transformation programmes that create sustained change from inside the organisation — not change that reverses when the consultants leave.
Transformation is the most demanding work we do, and the most consequential. It involves changing not just what an organisation does but how it thinks about itself — its culture, its decision-making rhythms, and its relationship with external stakeholders. A typical Mountainfieldx transformation engagement spans four to nine months and involves working directly with leadership, middle management, and frontline teams simultaneously. We use a structured change architecture: diagnostic, design, pilot, scale, and embed. Each phase has explicit exit criteria — we do not move forward until the previous phase shows evidence of traction. This discipline is uncomfortable for clients who want speed; it is the reason our transformation programmes hold.
A phased, sequenced programme structure with clear governance, a change-management workstream, and defined roles for internal champions who carry the programme forward after our engagement closes.
We run facilitated leadership workshops — not motivational sessions, but applied problem-solving exercises tied directly to the transformation challenges the team is facing in real time.
Transformation stalls when key stakeholders — board members, major clients, regulators, or staff unions — are surprised by change. We design and support a structured engagement calendar that keeps all parties informed and invested.
Every transformation programme we design includes a scorecard with leading and lagging indicators, reviewed monthly with leadership. If the programme is drifting, the data surfaces it before it becomes a crisis.
“We had tried to restructure our organisation twice before engaging Mountainfieldx. Both attempts failed within six months because we had not addressed the cultural blockers. The Mountainfieldx team identified those blockers in the first four weeks and built the whole programme around addressing them first. Eighteen months later the new structure is holding and our staff retention has improved markedly.”

Transformation consulting requires organisational readiness. If leadership is not genuinely aligned on the need for change, if the financial position cannot sustain a multi-month engagement, or if the organisation is in a crisis requiring immediate stabilisation, transformation is the wrong starting point. In those situations we recommend beginning with a focused strategy or operations engagement to create the stability from which transformation can be designed responsibly. We assess readiness openly at the outset and will recommend a different entry point if the conditions are not right.
A short readiness conversation with our team will clarify whether transformation consulting is the right starting point — or whether another path gets there faster.
